Who This Checklist Is For (And When You Should Use It)
If you're a facility manager, lighting contractor, or procurement specialist comparing quotes for a Cree LED upgrade—and someone's already sent you a spreadsheet—this is for you.

The secret: Cree bins its LEDs by color and brightness. The same part number—say, a Cree XHP70.2—can be available in different bins. One bin might be 3500K with 90 CRI. Another might be 4000K with 70 CRI. The price difference? Up to 25%, depending on the bin.
Everything I'd read about Cree LED procurement said to focus on lumen output and wattage. In practice, I found that color binning matters more for visual consistency—especially in commercial settings where lights are side by side. A vendor who quotes you a low price may be selling less-demanding bins.
What to do: Ask for the full bin code—not just the part number. If they can't provide it, that's a red flag.
In Q3 2024, I compared quotes for 1,000 Cree J Series LEDs. Vendor A quoted $0.18 per chip. Vendor B quoted $0.14. Vendor A's chips were from a premium bin (90 CRI, tight color tolerance). Vendor B's were from a standard bin (80 CRI, wider tolerance). The total cost difference was only 21%, but the visual quality difference was night and day. Step 2: Factor in Thermal Management Costs (The Hidden One)
The Cree LED chip itself is only part of the cost. Cree's high-power chips—like the XHP70.2 or the XHP90.2—produce significant heat. If you don't manage that heat properly, you'll shorten the lifespan of the LED, and your warranty claims will skyrocket.
Here's where the hidden costs live: heatsinks, thermal interface materials, and active cooling (fans). A cheaper chip that runs hotter may require a more expensive heatsink. A more efficient chip that runs cooler might let you use a smaller, cheaper heatsink—but only if the vendor actually designed for it.
The checklist item: Ask the vendor for thermal simulation data or at least a recommended heatsink spec. If they say, "Any standard heatsink will work," ask for the specific junction temperature. Cree's datasheets list required thermal resistance for each bin. Compare that to the heatsink the vendor is recommending—or not recommending.
I built a cost calculator after getting burned on this twice. The first time, we bought cheap Cree blue LEDs for a sign project. They ran hot. By month 6, we had a 15% failure rate. By month 12, we had to redo the entire sign. That 'cheap' option ended up costing us $1,200 in rework plus a pissed-off client.
Step 3: Ask What's NOT Included in the Quote

What to do: Send a standardized RFP that explicitly asks for all fees—setup, packaging, shipping, MOQ, testing—in separate line items. Step 4: Compare Total Cost of Ownership (TCO), Not Unit Price
This is where the cost controller's mindset kicks in. A Cree LED chip at $0.20/unit that runs at a lower drive current might last 50,000 hours. Another at $0.15/unit might last 30,000 hours. If you're replacing them every 3 years instead of 6—labor costs, downtime, fixture disposal—that $0.05 difference becomes huge.
I only believe in calculating TCO after ignoring it once. Everyone told me to always check specifications before approving. I didn't listen. I approved a purchase of cheap Cree spotlights for a warehouse retrofit. Within 18 months, 30% had failed. The replacement labor alone cost us more than we saved on the initial purchase.
The TCO formula I use:

- + Thermal management cost

Step 5: Verify the Driver Compatibility
You've selected your Cree LED array or chip. Now you need a LED driver. What does LED driver do? It regulates power to the LEDs. And it's not a one-size-fits-all component.
Here's the common mistake: buying a Cree LED from one vendor and a driver from another, assuming any 700mA driver will work with any 700mA-rated LED. It won't. Driver compatibility affects:
- Efficiency: A mismatched driver can waste 10–20% of power as heat
- Dimming: Not all drivers dim all LEDs smoothly—especially with Cree blue LEDs or color-mixing arrays
- Flicker: Cheap drivers cause flicker, which is a huge problem for commercial spaces
- Lifespan: An undersized driver runs hot, killing both driver and LED
To be fair, driver selection is complex. I get why people grab whatever's cheap—budgets are real. But I've seen projects where the driver failed before the LED. That's a double replacement cost: both parts, double labor.
What to do: Ask your Cree LED supplier for recommended driver models. Then cross-reference with the driver manufacturer's compatibility list. Don't take "it should work" for an answer.
Step 6: Check the Warranty—and Read the Fine Print
Warranty is where you find out if the vendor stands behind their product. But not all warranties are the same.
A typical warranty for Cree LED products is 3–5 years. But there are exclusions:
- Did you use an unapproved driver? Warranty voided.
- Did the heatsink exceed the recommended thermal resistance? Warranty voided.
- Did you operate the LED above the maximum junction temperature from the datasheet? Warranty voided.
- Is the warranty pro-rated? Some warranties only cover a percentage of the replacement cost after year 1.
The conventional wisdom is to always take the warranty at face value. My experience with 6 years of procurement suggests otherwise. I've seen vendors use fine print to deny 80% of claims in year 2–3.
What to do: Ask for a sample warranty certificate or the full warranty terms—not a summary. Check for the exclusions listed above. If they won't share the full terms, that's a red flag.
Common Mistakes That Kill Your Budget
After tracking over 200 orders, here are the three mistakes I see repeat most often:
- Skipping Step 1 (bin spec) to save a few cents. The inconsistency will drive you crazy—and your clients crazy.
- Under-estimating thermal management costs. That cheap Cree LED array might need a heatsink that costs more than the LED itself.
- Assuming the cheapest quote includes everything. It never does. Always ask for a fully-loaded quote with all fees listed.
